Why Your Ad ROAS Looks Fine While You're Losing Money on Paid Campaigns

By Abraham Chera | Profit Recovery Consultant | SyBoost

A blended ROAS of 3.2x sounds healthy. For a lot of companies I audit, it is hiding a serious problem.

When you average performance across all campaigns, your worst performers conceal themselves behind your best. The result is that you keep funding campaigns with a negative contribution margin -- meaning you are spending money to acquire customers you are losing money on -- because the blended dashboard number stays green.

"ROAS is a platform metric. It measures what the ad platform wants to measure. It does not measure whether your business is making money."

The Contribution Margin Test

The right question to ask about any campaign is not what is my return on ad spend? It is what is my contribution margin from this campaign after all variable costs? Those are different calculations, and they often point in different directions.

To run the contribution margin test on your campaigns, start by exporting campaign-level spend and revenue for the past 90 days. Then, for each campaign, apply your actual COGS percentage to the revenue generated. Subtract the campaign spend. Subtract your blended fulfillment cost per order. Subtract your estimated support cost per order. What remains is the contribution -- the amount that campaign actually adds to your business after covering everything it costs to acquire and fulfill that customer.

What Negative Contribution Looks Like

If that number is negative for any campaign, that campaign is costing you money despite its positive ROAS. I have run this calculation for clients and found individual campaigns with a reported ROAS of 2.8x contributing a negative $14,000 per month to the business once COGS and fulfillment were properly loaded.

Why Reporting Tools Do Not Show You This

The answer is structural. Ad platforms are built to optimize for revenue attribution, not contribution margin. They do not know your COGS. They do not know your return rate by campaign. They do not know that customers acquired through a specific audience segment have a 40% higher support ticket rate and a shorter average lifetime. That information lives in your operations, not in your ad account.

To get to contribution margin analysis, you have to manually layer your cost data onto your campaign data. Most companies never do this because it requires connecting two data sources that do not talk to each other by default.

"The most expensive line in your ad account is probably the one that looks profitable in the dashboard. You cannot know which one until you run the numbers."

What the Fix Actually Looks Like

The process is straightforward once you commit to running it. Export campaign-level spend and attributed revenue for the past 90 days. Apply your actual COGS percentage to the revenue column for each campaign. Subtract campaign spend and blended fulfillment cost. Sort the resulting contribution column in descending order.

The Reallocation Impact

Shut off or restructure everything in the bottom 20% that shows a negative contribution. Reallocate that budget to the campaigns in the top 20%. In client audits, this exercise alone typically improves total paid media efficiency by 15 to 35% within 60 days, with no change in total ad spend -- just a reallocation of the same budget toward what is actually working.

The Broader Context

Ad spend is one of four major areas where growing companies lose profit without knowing it. For the complete picture of how advertising waste connects to software redundancy, payroll overlap, and delivery cost misallocation, see The Hidden 8%: How Growing Companies Leak Profit Without Knowing It.
