Marketing Spend Isn't the Problem. Accountability Is.

By Abraham Chera | Profit Recovery Consultant | SyBoost

Every founder I have worked with who has a marketing problem thinks they have a channel problem. The ads are not working. The agency is not delivering. The content is not getting engagement. So they switch agencies, switch channels, add budget, or try a new platform.

In most audits, none of those changes address the actual issue. The issue is that no one in the business can tell you, with a number, what any given marketing dollar produced. When attribution is broken, waste is invisible and every decision is a guess.

"Switching channels does not fix an attribution problem. It just moves the waste to a new address."

The Blended Number That Hides Everything

The most common finding in a marketing audit is a business relying on a blended ROAS or blended cost-per-lead figure that averages across all campaigns, all channels, and all audiences. That blended number is almost always positive. And it is almost always hiding serious underperformers.

When I run contribution margin by campaign -- revenue minus COGS, minus ad spend, minus fulfillment cost, minus an allocated support cost -- the bottom 20 to 30% of campaigns in most companies are generating negative contribution. They are spending money to acquire customers the business actually loses money serving.

Agency Retainers Measured in Hours, Not Outcomes

The most frequent marketing waste I document is a retainer paid to an agency or freelancer where the deliverable is hours worked, not results produced. When I audit the output of these relationships, I consistently find 20 to 40% of retainer spend producing no measurable impact on pipeline, leads, or revenue.

This is not an agency failure -- it is a contract design failure. Retainers structured around deliverables and outputs rather than outcomes are structurally incapable of producing accountability, regardless of how good the agency is.

Content Production Without a Distribution Plan

Video, design, copy, and editing carry real production costs. When that content is published once and not repurposed across email, paid, organic, and outreach channels, the ROI on every piece collapses. Most companies produce content without a structured distribution calendar.

A single piece of high-quality long-form content -- properly repurposed -- can generate 8 to 12 distribution touchpoints across channels. Most companies get one. The gap between those two numbers is a cost efficiency problem, not a content quality problem.

Events and Sponsorships With No Follow-Up System

Trade shows, community sponsorships, and networking events generate contacts. Almost no company I have audited has a structured post-event follow-up sequence. The contacts get collected, tagged in the CRM, and then sit there while the team returns to day-to-day priorities.

"The event becomes a sunk cost the moment follow-up stops happening -- which for most companies is within the first week after the event ends."

The Accountability Standard That Fixes It

The fix is not a new agency or a bigger budget. It is a single-question accountability standard for every marketing dollar: what did this produce, and how do we know? That means contribution margin tracking by campaign, outcome-based retainer contracts, a content distribution system that multiplies each production dollar, and a post-event follow-up sequence that actually gets built.
