Retail Problem Series
Processing costs, restocking labor, vendor return windows, and policy abuse all compound the true cost of returns. Syboost reviews the full return cycle, not just the refund total.
Diagnostic My Returns ProcessTrue Cost of a Single Return
On a $22 refund. 2.5× the return value.
estimated annual loss from fraudulent and abusive retail returns in the US alone, out of $743B in total returns processed in 2023.
The Problem
The refund amount is the most visible part of a return. It is also the smallest part. Every return carries processing labor, restocking cost, and in many cases, a vendor opportunity that expires unclaimed.
The labor cost to receive, inspect, and process each return is never tracked against the refund value. A $15 item refunded after 8 minutes of staff time at $18/hr costs more to process than it is worth.
Items returned by customers outside vendor return windows can no longer be sent back. They become dead stock, marked down or written off, with no dispute ever filed against the original vendor.
Return policies so broad, no receipt required, extended windows, full-price refunds on used items, that they incentivize abuse without any data in place to quantify the pattern or cost.
Returns data lumped into a single line item with no distinction between defective product, buyer's remorse, and fraud. Without segmentation, there is no way to address the right problem.
Items returned with packaging damage, missing tags, or signs of use that cannot be resold at full price. The markdown cost is absorbed silently, it never appears as a return cost.
Refunds issued to store gift cards instead of cash may appear to save the sale, but they create long-term liability on the books without the certainty of future spend.

Restocking rate and markdown cost on returned goods
Return policy language and measurable impact on abuse rate
The Fix
FIND
Quantify the true per-return cost including labor and restocking. Identify the top return categories driving the most total cost.
TRACK
Build a returns dashboard segmenting defective, preference, and fraudulent returns. Track cost-per-return by category and location.
RECOVER
Tighten return policy windows, add restocking fees where warranted, and maximize utilization of vendor return windows before they expire.
SUSTAIN
Standardize the returns process and controls across all locations with consistent authorization requirements and reporting.
What We Find
Process-based return losses are often the most recoverable category because they require systems fixes, not security investments.
